In August 2015 , entrusted by the unit, I led the team to participate in the system integration of the "Meat Quality and Safety Information Traceability System of a Municipal Bureau of Commerce". In this project, I acted as the project manager of the project and was responsible for the overall construction of the project. Planning, scheduling, staffing, and coordinating relationships with project stakeholders. The construction goal of the project is to install software and hardware equipment in each link to complete the information transfer on the entire supply chain by covering slaughterhouses, meat wholesale markets, meat retail markets and other links, so that the source and destination of meat products can be traced.

       In the process of project communication management, I mainly edit reasonable communication management plans, hold effective project meetings, submit performance reports to clients on a regular basis, and properly handle project conflicts. Under good project communication management, we successfully The project task was completed and officially launched in January 2016.

1. Project overview

In August 2015 , entrusted by the unit, I led the team to participate in the system integration of the "Meat Quality and Safety Information Traceability System of a Municipal Bureau of Commerce". The total investment of the project is 3.7 million yuan and the construction period is 5 months. In this project, I was fortunate to be the project manager of the project, responsible for the overall planning, schedule, personnel arrangement and coordination with the project stakeholders.

This is a meat processing and meat distribution enterprise covering the city. It comprehensively uses computer software, Internet of Things, GIS , smart card and other technologies to complete the collection of enterprise data in each link. After processing, the enterprise data of each node is uploaded to the municipal traceability platform. Form a complete supply chain, realize the traceability of the source and destination of meat products, and improve the level of government food safety supervision. The construction content of the project is to complete the software development of a traceability city platform, 6 links (slaughtering enterprises, wholesale markets, distribution enterprises, supermarket chains, farmers markets, and group consumer units) enterprise traceability subsystems, and supporting hardware equipment (server, storage, Procurement of tape libraries, switches, firewalls, uninterruptible power supplies, PC workstations, printers, traceability electronic scales, card readers, IC cards, etc.), installation and integration of node software and hardware (including the construction of a data center room). In the process of project implementation, such as project requirements analysis, outline design, detailed design, database design, software source code and delivery of project management documents, etc.

 

2. Theory and practice

Since there are many stakeholders involved in the project, whether the needs of the stakeholders are fully considered and whether the information transmission is accurate and smooth are the keys to the success of the project. Therefore, I started the project from three aspects: fully understanding the needs of stakeholders, formulating a reasonable project communication management plan; holding effective project meetings, and submitting performance reports to customers on a regular basis; adopting flexible communication methods and properly resolving stakeholder conflicts. Communication management.

( 1 ) Fully understand the needs of stakeholders and formulate a reasonable project communication management plan

       The main stakeholders of this project include customer leaders and experts, supervisors, system operators, our company leaders, and project team members. All types of people have different characteristics and also have different communication needs. Project communication management should ensure that project information is extracted, collected, disseminated, stored and finally disposed of in a timely and correct manner to ensure smooth flow of project information.

       After analyzing the characteristics of each stakeholder, I developed a preliminary communication management plan. The plan mainly revolves around the project stakeholders. First, identify the project stakeholders and record the stakeholder information in the " xx Project Stakeholder Registration Form", including name, position, telephone number, affiliation, support for the project, background and content of concern and other information; secondly, analyze the communication needs of project stakeholders, analyze the communication needs such as information collection and release according to the basic situation of the stakeholders, and record the analysis results in the " xx project communication needs analysis table"; Choose tools and methods, use Project , Email , WeChat, QQ , SVN , BugFree and other tools for project communication, and regularly conduct communication training for team members to improve personnel communication skills; in addition, the content and format of communication documents For example, documents such as system requirements analysis, outline design and other documents are reviewed and released in PDF versions, etc.; finally, all contents are integrated to form a complete " XX Project Communication Management Plan", and in the project implementation process continuous improvement.

( 2 ) Hold effective project meetings and submit performance reports to clients on a regular basis

Holding effective project meetings and submitting regular performance reports to clients is also a great way to avoid conflicts due to miscommunication.

由于项目干系人众多,项目前期推进上出现了一些问题,我与客户领导沟通协调后,由客户领导组织各方召开项目推进会。我在召开会议前,编制详细的会议流程说明,明确会议参与人员,召开时间及讨论的议题和目标等内容;然后邮件通知监理方、系统使用方、我方主要成员等,要求准时参加会议,并要求所有与会人员收到邮件后及时回复,未回复的再进行电话通知;在召开会议过程中,做好人员签到、全程使用录音笔进行会议录制;会议结束后向参会人员发布会议纪要,明确相关任务责任人,并在后续持续跟进。

为了让客户和公司领导了解项目各方面的综合情况,我会按计划提交绩效报告。针对项目团队内成员,要求每天通过邮件填写工作日报,保证项目情况的及时反馈;针对公司高层采用每周以邮件的方式进行汇报,重要的事情及时电话沟通或当面沟通;针对客户及监理根据项目不同阶段,汇总项目进度、成本、质量等绩效情况,编写用于提交给客户、监理及公司领导的绩效报告。

3)采用灵活的沟通方式,妥善解决干系人的冲突。

要想完全消除项目中各方面的冲突是不现实的。当冲突发生之后,首先要了解发生冲突的原因,了解了冲突的根本原因之后再根据实际情况采用灵活的沟通方式进行处理。

在该项目建设完成进入试运行后,我方申请进行项目验收,经甲方、专家、监理方等联合验收下,我方顺利通过了验收。按照合同约定项目通过验收后需要支付我方90%的项目款,但是客户方领导在付款手续上迟迟不给签字,造成双方的一些冲突。为了解决处理这一问题,我向公司领导及时的汇报了情况,最后公司领导通过商务宴请的方式进行非正式沟通,了解到客户方领导对后期维护部分还存在一些顾虑,担心付款之后后期维护会出问题,了解了客户方领导的顾虑,随后我方就后期运维方面提交了正式的书面声明。客户领导对运维方案的内容非常满意于是就在付款手续上签了字,顺利的解决了该冲突。

3、总结

 

       综上所述,做为一名项目经理,90%的时间都在沟通,做好一个信息系统集成项目,不仅要掌握项目沟通管理方面的知识,更要有认真负责的态度,和积极主动的沟通意识,切实将沟通管理工作做到位,项目的成功机会大大提高。同时沟通是一门艺术,需要多留意,多学习,多倾听,多实践。
