Project management thoughts and reflections

I have been leading the project for a year. During this period, I feel that I have grown a lot in terms of technology and management experience. In the entire project team, I am the project manager, but at the same time I am also the hardest working person. But I enjoy it more.

First of all, because the company belongs to a public institution, and most of the employees in it are old employees who have worked for many years, the usual working atmosphere in the company is not good, the work is very lazy, and the phenomenon of being late is very serious. The effective working time can be maintained at 5 hours. Of course, I don't fall into this category. I have reported this phenomenon many times to the leaders, but the leaders have not given a reasonable solution.
 
In the past, when the project team was working, it was all assigned tasks to someone, and then it was ignored, and there were not too many restrictions on the construction period. Because its own employees are lazy and the company is used to this lazy state, the construction period of each project will be very long.
 
After I managed the project, the leader told me that this situation needed to be changed, so we implemented a clear division of labor system:
1. At the beginning of the project, I will split the project into small function points one by one
2. Put every small function. Allocated to each member of the project team and assigned a duration.
In fact, splitting the project and estimating the workload is a very difficult task. When I finished splitting the project, I also basically understood the general implementation idea.
I divided the work among the project team members. When I first announced the division of work and working hours, everyone felt incredible, because the time I allocated was almost very short, and everyone thought it could not be completed. But in the end, it was completed within the time I estimated. And this project, everyone's utilization of time, everyone's work efficiency has been significantly improved.
 
In my project management, I mainly do the following work:
1. Docking with requirements to carry out overall technical selection and database design
2. Control the progress of the project
3. Division of labor among project team members
4. Project creation, core code and some basic code writing
 
 
When it came to the latter project, the company's demand side was actually not very responsible. Basically, all the work of the entire project was done by our project team, and there was no good feedback for the completed prototype. Here I recommend a tool for drawing simple prototypes, Balsamiq Mockups 3, which is simple and easy to use, and I have been using it.
Through these projects, some problems were also found:
1. There is not enough communication among project team members. Some methods with the same function have written different versions.
2. Among them, the most difficult thing for me is that there are some old employees in the project team who have worked for several years longer than me. Sometimes they even get angry and only stare at their mobile phones during meetings. I can't talk about this situation either, because talking about it will only make the relationship worse. Of course, like my leader to report this situation, I haven't done it, because my relationship with the leader is not as good as other people's.
