我心中优秀的程序员最重要的能力排序是这样的:

  1. 有扎实的计算机基础和逻辑思维,对技术充满好奇心、兴趣和激情
  2. 有足够的自信和耐心、有系统的方法和套路、有清晰和活跃的思路去解决所有面临的未知问题;
  3. 有极强的快速学习能力和理解能力,特别是对新知识和复杂的业务;
  4. 有良好的软件架构设计能力、抽象能力、编码风格和编码能力;
  5. 有丰富的专业领域知识,以及由经验带来的对这些领域的深刻思考和见解;
  6. 有广泛的技术知识面和视野;

管理几十人的公司可以靠领导的魅力,管理几百人的公司可以靠制度,而管理几万人的公司,就只能靠文化了。字节跳动的文化建设方面确实是做得非常非常到位的,行政和 HR 的各种宣传推广,各级别 boss 反复的言传身教,还有绩效考核的良好设计加持,深深地把一些非常 “正” 的价值观都烙入人心了。

这里可以简单谈谈绩效考核。其实绩效考核是一把尺,往往你拿什么样的尺衡量员工,员工就会逐渐长成什么样。

字节跳动的考核是:3 个维度+ 1 个 360 度:业绩、价值观、投入度 + 360度员工互评

这套机制,其实解决了两个重要的问题,一个是个人精神层面问题,一个是考评置信度的问题。

经过严格筛选和面试进来的人,能力上大部分不存在严重缺陷,那么往往决定一个人业绩产出的,往往在精神层面,一个价值观很正并且投入度很高的员工,其实他的工作产出也多半不会太差。

360 度互评,则有效地解决了向上管理的问题,杜绝了山头文化,促进了合作意识,让每个人更加重视自己的品牌,爱惜自己的羽毛。

虚实

再比如,很多产品喜欢 “堆功能”,哪怕这些功能完全没有价值没有人用;比如,很多人在汇报进度的时候,也比较追求说做了什么新东西,但是实际上,上一个任务都还有很多 bug 和问题没有完全解决和优化到极致;比如,有的人会说我最近做了 xxxx 一系列优化,但是却连优化前后的关键数据都没去测测……

这样的例子很多很多,想起自己也算是这样一路从务虚走向了更加务实。回头来看,它也跟 “初心” 也有一定关系,什么时候该关注 “虚”,什么时候该关注 “实”,其实取决于你个人的 “初心” 是什么。
