Reproducible Leadership Reading Notes-2

What is replicable leadership

What is replicable leadership? Taken apart, the focus is on leadership and the other is replicable. Leadership, in my opinion, is simply the ability to lead. Some people may think that leadership should not be learned, or at least it will take ten or eight years to carve out in leadership positions. In fact, it is not true. The thing about leadership is actually not at all elegant. It is essentially a toolkit that everyone can learn.

audience

Ordinary staff, leaders, family discord. Therefore, although it is a book about leadership, it is also applicable to ordinary employees and even non-working housewives. It is really an amazing book.

The mind map is as follows

Four Elephant Limits

1. Jiuhari window

The world we live in can be divided into 4 quadrants. As shown below:

From left to right are I know you know, I don't know you know, I don't know you know, I don't know you don't know.

1.1. The public quadrant - I know you know it.

Among all people, the largest public figure in the public quadrant is actually celebrities, celebrities and other public figures. They frequently appear to participate in public events, give speeches, and attend ceremonies, which are also the process of expanding their public quadrant. The bigger the public quadrant, the bigger the fame.

Let's rank the people you respect and trust. What's the result? Many people answered their parents, then friends, leaders, colleagues, and strangers last. Why your own parents? Are your parents in office? No, because the parent and own public quadrant is the largest.

The following two points are the inspiration after knowing the concept of the public quadrant:

1) To the individual. To expand your public quadrant. To participate in more speeches and sharing, in fact, take the initiative to promote the work, let others know more about you, so that your public quadrant will be enlarged. The more people will respect and trust you

2) For business. Enterprises doing roadshows, IPOs, and advertising are actually the process of enlarging the public quadrant. In this way, in fact, Jiuxiang is also afraid of deep alleys, because the public quadrant has shrunk.

2. Privacy Quadrant - I know what you don't know = secret

2.1. Everyone has a secret. The secret is actually divided into three layers, namely:

2.1.1. The deepest secret, which no one can touch, is called DDS (Deep Dark Secret). This is not what we want to discuss.

2.1.2. On top of DDS, it is a lesser degree of secret, something that you are embarrassed to talk about but know. For example, dissatisfaction with colleagues, this part of our choice is often tacit.

2.3.4, there is another layer that I forgot to mention. Forgot to mention the "curse of knowledge". This is the most deadly. A schoolgirl at Harvard earned her Ph.D. in psychology with the curse of knowledge.

a) In marketing, there is also the curse of knowledge. For things that he is too familiar with, he often cannot tell his advantages. The owner of Schulitz Beer is an old man, very distressed, because the beer has no bright spots and cannot be sold. German taste, German craftsmanship, refreshing and touching the world, all beers are the same. Once he met Hopkins on the train, and Hopkins asked him to explain the process of beer processing. Pukins said stop, found it, the highlight is high temperature pure oxygen, and the title starts: each bottle of Schulitz beer is blown with high temperature pure oxygen before canning. The old man Schulitz was happy, saying that you don't understand, you are a layman. Hopkins was in a hurry and said that I made a bet with you, I will pay the money, if it succeeds, you return the money to me, and if it does not succeed, I will give you this advertisement. After watching such an advertisement, will you buy a bottle to try? It turned out to be successful. Boss Schulitz is too familiar with the craft of beer to even name his highlights. Boss Schlitz suffers from the curse of knowledge.

In fact, we are in the company, why not? Always talk about how good other companies are, but never tell the highlights of your own company.

b) There is also the curse of knowledge in maternal love. There are many children who feel that they are not biological, and their mothers always say that I can’t do this or that, and they all talk about how good other children’s children are. In the long run, the relationship with their mother has been very bad. Mom is very aggrieved, I don't love who you love? But the mother's love has never been expressed. For example, she has never praised the child for doing well, and how does the child know your inner thoughts.

Inspiration:

Now that you know the existence of the curse of knowledge, you must avoid it and make everything clear

a) For example, when reciting the requirements, you should not just send the PRD link, but clarify all the points that may be missed and the attention points that are not written on the PRD.

b) When someone brings you food, don’t say anything casual. As a result, when someone buys it, it’s full of chili peppers, and you want to cry but can’t.

c) Remember to praise others for doing well. Whether it is a colleague or a family member.

3. The Blind Spot Quadrant - I Don't Know What You Know

Many times, some shortcomings are in us, and we don't take them seriously. If others don't tell us, we will never find out in our lifetime.

For example, the author once quarreled with his wife, and his wife said that you are a particularly bad person, and that he built his happiness on the pain of others. He felt unreasonable, how could he be a person who reads the Diamond Sutra? Just ask his friend. His friend saw that he was so serious and said that we are all used to it. Don't take it to heart. Only then will he know that it is really such a thing.

The Blind Spot Quadrant is a bit like having a piece of chewing gum stuck on your back, you never know unless you tell it.

Inspiration:

1. To the individual. If someone asks you a question and you are particularly surprised, then you need to think carefully about whether this is a blind spot quadrant of mine.

2. For enterprises. Set up a complaint hotline to allow customers to report their shortcomings.

4. Potential Quadrant - I don't know and you don't know

I believe that everyone has great potential. Through the book [Deliberate Practice], we discovered that there is no such thing as genius. Genius is something that is deliberately practiced.

4.1. London taxi drivers. As we all know, the roads in London are very difficult to drive, enough to disable the GPS, so it is very difficult to pass the London taxi test, but once you pass, the income is still very good. Later scientific studies of those who passed these tests found that their hippocampus (the part used for memory) was significantly larger than before.

4.2. Paknini. The genius of the violin world. He once broke 3 strings in a performance and pulled the whole piece down with one string, resulting in blood all over his hands and a great reputation. People will think this is a genius. pull. But in fact, he fell in love with a woman and composed a wonderful song for her that only needs to be played on the G and E strings, using two strings to simulate the sweet dialogue and interaction between the two, and later he put this song The piece was used live, and the strings were deliberately broken by him.

How do the quadrants change?

The privacy quadrant -> the public quadrant is called self-disclosure.

Blind-spot quadrant -> public quadrant, call for feedback.

Games change the world

  • have a big vision
  • timely feedback mechanism
  • clear and unambiguous rules
  • Voluntary participation

1. A grand vision.

There is a big goal in the game

For example, the goal of the popular online game "World of Warcraft" is to lead the growth of the camp, including repairing the city wall, training troops and horses, planting plants, etc., and protecting the camp from being violated

Another game is to fight aliens. The goal of this game is to unite the earthlings to fight against the aliens. At that time, the number of people online reached 40 million, and 40 million was the sum of all the armies in the world, but in real life, these 40 million were always fighting internally, but they never fought together against the enemy. Because of this goal, it brings players a huge sense of accomplishment. In this sense of accomplishment, the sense of belonging to the team occupies a very important position, which is also the most attractive part of this game.

Inspiration:

At work, an MBO should be set up to guide the team in which direction to run. Individuals also have to set goals, what are the career rules, what goals are to be achieved this year.

2. Timely feedback mechanism

The reason why the game is fun is that the game will keep giving you gold coins and praise: you do a good job, especially like first blood in dota, double kill, it always sounds exciting, if you kill one People, there is no sound at all, it just feels like killing a person, and you don't want to play.

3. Clear and unambiguous rules

The game is fun because the rules are clear.

For example, in playing mahjong, you don’t need to say anything more, just play, because everyone follows the same set of game rules. If some people use the Beijing mahjong style, and some use the Sichuan mahjong style, they will quarrel, then they can’t play. down.

4. Voluntary participation

Let’s take mahjong as an example. If someone is playing mahjong, someone pulls out a gun, says 6 cakes, and if they stop shooting, they will immediately stop playing the game.

Inspiration:

In fact, the same is true at work. If you are forced to do something under pressure from your boss, you will definitely not use 100% effort, and it will not last long.

The above are all theoretical foundations, and the following are all the methodologies derived from the theoretical foundations.

Manager role

What is a manager? The book gives the definition: a person who gets things done through others .

Each leader has three roles of leader, manager, and executor at the same time. According to different levels, the proportions are different.

The grassroots managers are more partial to execution; the middle managers are the hardest, and must have everything; the top managers are more leaders, mainly to create an atmosphere. As shown below:

1. The core driving force of management should be respect and trust, not fear. The former is the leader's thinking, and the latter is the manager's thinking. When Shi Yuzhu built the tallest building in Shenzhen and went bankrupt, he went from being the 8th richest person in the mainland to a debt of 250 million, but the employees still came to lend him money (it is said that he has hundreds of millions of private funds, which he may not need), Let him make a comeback, but the feeling here is that it is not based on fear, but more on respect and trust

2. Create an atmosphere.

2.1. Li Yunlong. What Li Yunlong created is the spirit of the sword. The most impressive one was rescuing Zhang Dabiao. During a breakout, a man came up to report that the first battalion commander, Zhang Dabiao, was surrounded by devils. At this time, Li Yunlong drew his gun and said, "Since the establishment of our independent regiment, we haven't left a single brother so far. Kill me back." As a result, the devil, armed with a machine gun, killed 7 or 8 brothers, and ran out with Zhang Dabiao on his back. From the perspective of managers, this is not cost-effective, and the input-output ratio is too high, but from the perspective of the leader Li Yunlong, even if everyone in this group died, even if I died, Zhang Dabiao must be rescued. This is the spirit of the sword. At this time, Zhang Dabiao said on Li Yunlong's back, "Head of the regiment, I have embarrassed our regiment." Li Yunlong said, stop talking nonsense. At this time, do you think that only Zhang Dabiao was moved? Others will also feel that it is worth dying to follow such a regimental leader.

2.2. The atmosphere is not only the responsibility of the leader. Have you ever seen a good team leader and a bad team leader? The team leader does not have any rights, but it can also create an atmosphere.

For example, if a person has been on guard for a long time and said you are tired, I will replace you and create an atmosphere.

For example, Xiao Zhang has been ill recently. We went to the hospital to see him and create an atmosphere.

For example, creating a mobile red flag to praise Xiao Wang is all about creating an atmosphere.

Enlightenment: The company also needs to create an atmosphere.

For example, mutual comments on personal wiki pages at the end of 2017 created a learning atmosphere. Everyone is learning, even people who are not as good as you are learning, don't you write braille to remember your 2017? :)

leadership techniques

Feedback is divided into positive feedback and negative feedback, and positive feedback is divided into 0-level feedback, 1-level feedback, and 2-level feedback

Level 0 Feedback: No feedback, just do it.

Level 1 Feedback: Knows praise, but doesn't say what's good about it.

Level 2 feedback: I don't know what to praise, but I have to say what's good.

Negative feedback: Some people criticize too harshly. As long as they do something wrong, they will be severely criticized, which will easily dampen the enthusiasm of employees.

It is more embarrassing to criticize and let it go. In fact, this does not help employees' growth.

Criticism should be based on facts, not based on opinions (opinions). If you directly criticize you for being too bad, whether you can do it or not, it will easily arouse other people's situations, and say that we have a meeting at 2 o'clock, it is 2:20 now, and you haven't shown up yet. Maybe he's busy with something, we have to beware of the reasoning ladder

How to criticize correctly? We use a foreigner's tool called BIC

BIC(Behavior,Imapct,Consequece)

Behavior: The employee did something. For example, there was no appointment for a meeting just now.

Impact: Impact. Mainly refers to short-term effects, such as you do not meet on time, resulting in unclear discussion of key issues

Consequece: What are the long-term consequences for this person. If you often do not show up according to the agreed time, it will give people a feeling of dragging, and even question your personal integrity, which will be a huge obstacle to personal improvement.
