Game Development Project Management

The development process of new game products based on the stage model, and the use of Leangoo agile tool management based on this development process

2. Game product development process

Usually developing a new game generally follows the following process:

1) Concept stage – Concept

The main strategy is to determine the game planning draft based on product creativity, including game form, game overview, game core gameplay, market positioning, features and selling points, etc. Then, complete the market analysis, competitive product analysis, feasibility analysis and other links, and finally submit an application for project establishment. After the project is successfully established, the project will start and enter the pre-production stage of the project.

2) Pre-production – Pre-production

The purpose of the pre-production stage is to develop a demo version to verify the core gameplay and technical feasibility. This phase includes the following key objectives:

  • Establish a core team: determine the producer, main planner, main beautician, main program role, market experts who have participated, and operation experts.
  • Determine the core gameplay
  • Verify key technologies
  • Complete the development of the core gameplay Demo version
  • Complete the core gameplay verification

3) Formal production – Production

In the pre-production stage, the gameplay has been verified, the core technology has been verified, and the core functions have been realized. At this point, the official game development can begin. In the formal production stage, we need to set up a formal R&D team including each character; formulate an overall development plan; complete game design, including macro design, story design, storyboard design, level design, etc.; complete art design, including concept original painting, Scene design, character design, modeling, animation, UI, etc.; complete program design and development;

4) Alpha Test – Alpha Test

After the official production is completed, the Alpha version is output, and the internal testing team conducts a comprehensive functional test on the game according to the functions of the game. The development team fixes the problems found in the test.

5) Post Production – Post Production

Complete all remaining design and development work, as well as issues found in Alpha testing. Conduct another internal test, including functional testing, stress testing, system-wide regression testing, etc. A small number of real users can be introduced to participate in the test.

6) Beta Test – Beta Test

All internal tests have been completed, the main problems have been fixed, the internal test version has been released, and a larger range of external user real experience tests have been introduced. Continuously adjust and optimize products based on test feedback and tracking data.

7) Go Live – Go-Live

All the testing work has been completed, the online deployment work has been prepared, and the official release of the game has begun.

3. How to use Leangoo to lead songs to support staged game product development

In Leangoo, when creating a new project, use the "staged game product development" project template to create a project.

The system will automatically create 8 stage kanbans (one kanban for each stage), and you can add or delete stage kanbans according to your needs.

 1) Stage Kanban:

  • A standard stage kanban includes four lists: stage goal, to-do, in progress, and completed
  • Use Kanban to create a work breakdown structure, determine phase goals, and work on goals. A stage Kanban can customize multiple goals
  • Use swim lanes to make horizontal correspondence between stage goals and tasks
  • Drag and drop tasks to the corresponding list to reflect the task status

As shown below:

timeline

In addition to the kanban view, Leangoo also supports the timeline view, which can be switched at will.

In the timeline, you can set task dependencies, task start deadlines, etc.

Task cards in staged kanban

In Leangoo, tasks are displayed in the form of cards. A card represents a task. In a card, you can:

  • Describe task information in detail
  • Set Up Actual and Estimated Work
  • Set the task start deadline and task due reminder
  • Set the relationship between tasks, you can associate documents, mind maps, projects, etc.
  • Set up pre- and post-tasks
  • Set task card completion progress
  • Tags categorize tasks
  • Comment and @member etc

Assignments

  • Enter the stage kanban, drag the portrait of the member on the right to the task card, that is, the designated person in charge of the task
  • Assigned members will receive task reminder messages on WeChat official account, Feishu and leangoo

Defect Kanban

Used to track and manage product defects, the Leangoo system has set up a defect handling process. (The process can be customized as needed), a task card represents a defect, and defects can be associated with requirements, tasks, files, etc.

Card ID

In order to better assign tasks, find tasks, and quickly locate a task card, Leangoo provides a card ID, which can be opened directly on the project page.

Track Phase Progress

  • After setting the completion column, you can see the task completion status of each stage and the total progress of the entire project on the project statistics page
  • It can be counted in a variety of ways, such as the number of cards, workload, etc.

Statistics of the number of member tasks

The statistics of the number of member tasks is to count the task distribution of project members in all kanbans in the project.

Proportion of member project work

The member's project work proportion is used to count the proportion of each member in the project in the project. (Proportion of items can be adjusted manually)

View Defect Distribution Statistics

Defect distribution statistics can show the distribution of tasks under each list in the defect kanban in the project through different dimensions.

Project member and authority management

Members in the project can be managed in a unified manner. Members can be directly imported into the project from within the enterprise, project roles can be set for the project, project proportions can be set, and the number of projects that members participate in and the projects that members belong to can be checked.

Project Document Management

Leangoo provides document storage, which is convenient for teams to accumulate experience and share resources.

  • Multiple people share project files
  • Real-time synchronous upload
  • Support documents, pictures, videos and other materials to upload
  • Work tasks can be deeply associated, task cards can be opened in the Kanban, and documents can be associated
