Combined with my own project management experience over the years, I believe that the work of a project manager must be result-oriented, with the goal of project acceptance and completion of project delivery. To successfully complete the delivery, at least three things must be done: 1. Get the product; 2. Get the customer; 3. Get the team.

 

1. Get the product

Getting the product is the ability that every implementation engineer should have. As a project manager, it is even more skilled. If the product cannot pass, how to talk to the customer about the implementation? Of course, as a qualified project manager, it is not enough to just understand the implementation of the product, at least you need to understand some development capabilities, because the current OA project will have some development work more or less, and as a project manager, you should know how to deal with it. The project manager's development ability is not required, but at least he can know which functions of our product can be implemented and which ones need to be developed and implemented.

1. Build a local Demo, first understand what modules the product has and what the function of each module is

2. Spend at least an hour a day learning the product

3. Drill through each module and each function point one by one

4. Those who have development ability, understand the implementation method and precautions of each development point, and ponder each development point thoroughly

 

Second, get customers

What do you mean by "getting customers"? Here, what I mean by getting customers is to help customers complete the construction and implementation of informatization. That is, on the basis of correctly understanding the customer's business needs, we provide a certain consulting ability, cooperate with the product implementation ability, and assist the customer to complete the implementation of OA informatization construction.

 

For example, the customer needs to build a cost control module to complete the internal cost control of the company. As a project manager, do you know what is the cost control of the enterprise, how to do the cost control function of the OA, and whether it can be combined with the actual operation of the customer. s solution?

1. Do a good job in the collection of customer scenarios, and understand what customer demand scenarios are?

2. Find solutions for customer scenarios (you can find them from the company's business toolset or Wechat)

3. Verify the feasibility of the solution and consider whether there is a better solution?

3. Get the team

The project is not completed by the project manager alone, but the result of a team collaboration. When you encounter difficulties in the process of project implementation and cannot be solved, can you coordinate the corresponding resources to help solve the problem? What to do when resources cannot be coordinated?

1. First of all, think about whether others are obliged to help you and why they help you

2. Blacksmithing needs to be hard on its own, and its own product capabilities must pass the test

3. Resolutely don't do the "bring it" family, solve the things that you can solve by yourself, and search for the problems you can't solve first, then Baidu, and then consult others.

 

Today, from the perspective of the project manager, based on the project acceptance and delivery results, I analyzed the basic abilities that a qualified project manager of Pan-Microelectronics should have, and gave newcomers a reference to clarify the direction of follow-up learning efforts.

 

After getting the product, getting the customer, and getting the team, the project acceptance is a natural thing.
