In 2004, Alice joined the operation support department at that time and was responsible for the revenue data system of the company's Q coin payment. At the same time, she also saw the groundbreaking of the early Tencent payment revenue system. In 2006, with the adjustment of Tencent's business layout, the newly established O line (operation support system) had its own public functional department - the system office. As a woman with a technical background, Alice was transferred to the office to meet a challenge from scratch - building a customer service support system and a user data platform. "First, with the help of a commercial data warehouse, a Tencent user data platform will be established to integrate the company's payment data, QQ user data and behavioral data, and use it in brand advertising and marketing promotion." In Alice's view, in the system management During that time, his data panorama vision improved the fastest, and it was also during that time that he was promoted to the first batch of project management experts after the establishment of the Tencent Channel Branch.

Turning a corner is to empathize with labor pains

Later, when the O line was divided into two lines, O1 and O2, with Alice taking over the O2 system office, she ushered in the second crossover in her career - forming the entire O2 administrative and HR team to support the new business system. From the project management of the data platform system to the completely unfamiliar HR and administrative fields, "the perspective of thinking about problems is completely different. There is pain and growth, and I have learned to think in a different position, and realized the difficulty of functional service departments."

Out of love for operational project management, Alice returned to her old business in 2011—transferred to the Architecture and Platform Department, but this time, she was faced with a 90% student born, with a large proportion of technical staff. In most departments, for Alice, who has passed the age of confusion, what she needs is the courage to start over, she needs to use a stronger heart and face challenges with passion.

"It seems to be managing resources, planning and budgeting, but in fact it is closely related to technology, so I spent a lot of time learning the major businesses of the department, not superficial learning, but deep digging." I remember the architecture platform at that time. The department's largest business is the back-end structure of QQ Album. She carefully "understood" the entire technical structure and deployment of QQ Album, and formed a set of resource rationality evaluation system combined with the technical structure.

"Well, of course, the biggest challenge at that time was age. After all, I lost a few years of technology. When I picked it up, I found that my brain power and energy were a little bit behind. Fortunately, I worked hard." Alice recalled that time with a smile, Full of pride.

Cross-domain, for more in-depth technology

In 2015, with the adjustment of the organizational structure of the department, the operation team and development team in charge of Alice were merged, which also meant that the content she managed was more work of the development team. This is definitely an unprecedented new challenge for her who has been working hard in project management for more than ten years.

"Before you are not in charge of development, you can still argue with the development. If you are in charge of the development team, if you don't understand the technology or the details, then you will lose completely." Alice's self-deprecating skills are also top-notch.

At this time, Alice has also been in the architecture platform department for 6 years. She has witnessed the storage scale of Jiaping from 50P, 100P to more than 1000P, and the CDN bandwidth scale from hundreds of gigabytes to tens of terabytes. The key business services are changing every year. Platform products It is also growing at a rapid pace. Alice described herself as "walking on thin ice and hard on the scalp", she let herself sink in and study, "read every weekend and ask the technical backbone of the team for advice."

When she took over the development team, she also rethought the team's work input matching value. It turned out that the development investment of the original system was insufficient, and it was repeated in small steps, resulting in many versions, always having problems, and few operation tools, which always required developers to operate and maintain. In Alice's view, "A system needs to be refactored regularly after small iterations to precipitate common modules and optimize code quality. The intuitive performance is that the development team complains about too many trivial things, there is no sense of achievement, and the number of people leaving the company increases." After the labor pain, this idea of ​​focusing on code quality and operating tool construction was also passed on to the team, and the development team's work was also continuously expanded. After Alice integrates the development team, the operational planning tools and data support capabilities are enhanced, the efficiency of resource supply is improved, and the use of resources is more reasonable, thereby promoting the continuous optimization of operating costs.

Since the team newly joined Tencent students born in the 1990s, Alice will laugh at herself to some extent, "there is a generation gap, and their language is sometimes incomprehensible." The biggest magic weapon to keep her mentality young is to chat with young people more. Things change with the heart, the situation is created by the heart, and the troubles are born from the heart.
