PRINCE2 study notes-extensive reading 2

PRINCE is the abbreviation of Project IN Controlled Environment (project management under controlled environment). PRINCE2 describes how to manage the project in a logical and organized way according to clear steps. It is not a tool or a skill, but a structured project management process. This is why it is easy to adjust and upgrade, suitable for all types of projects and situations.

Chapter VI Quality

Core points

-It is necessary to distinguish between project assurance (the responsibilities of the project management committee, the assurance of the normal progress of all aspects) and quality assurance (quality team).

-All the acceptance criteria stipulating "must have" and "should have" should be met.

-Project product description: The project product description is subject to change control and should be checked at the stage boundary to determine whether a change is needed. (Overall purpose, composition, quality expectations, acceptance standard methods and responsibilities, quality tolerances)

-P2 quality review technology: organize a review meeting (role: chairperson, presenter, reviewer, administrative staff, as well as corresponding review preparation, meeting agenda arrangement...), quality review technology benefits: relationship between stakeholders , Provide a platform and channel for communication, leadership, team building, personal development, etc.

  1. purpose

    -Quality is the ability of a product to meet requirements;

    -Only after establishing product quality standards and including quality management activities in the project plan, can the cost and time of the entire project be estimated.

    -The subject of quality also includes continuous improvement in the project life cycle.

  2. definition

    -Quality assurance: Quality assurance is an independent inspection to check whether there is an organization and process for preparing a quality plan and quality control.

    1. As an organization, a function of establishing and maintaining a quality management system internally;

    2. As an activity to review the organization, process or product of the project;

  3. P2 method

    -Quality audit path: The key quality requirements will drive the choice of solutions, which will affect the project's practice, cost, scope, risks and benefits.

  4. Acceptance criteria: Prioritize the acceptance criteria through the MoSCow method:

    1. Must have

    2. should have

    3. could have

    4. wont't have for now

  5. Duty

-Personal thinking:

The most impressive point of view is about the independence of quality assurance. In daily work, it is rarely possible to achieve independence of quality assurance. No matter from the QA mechanism or the scheduling and execution level, QA feels like a man in the back. This part Follow-up needs to be improved in daily work.

In addition, in the QA intervention link, P2 emphasizes early intervention. “Quality inspection at the beginning of the design and development process may be the most cost-effective quality method available.” This is consistent with the PMP management theory, and it is also more in actual work. It is difficult to implement because it is difficult for QA to determine the defect standard in the initial stage, or there is no baseline at present, which can allow QA to intervene in this area in advance.

Chapter 7. Plans

The core point: It is a budget that can identify and manage any omissions, duplications, threats and opportunities.

  1. Purpose: to promote communication and control by defining the way the product is delivered

  2. definition

    -The plan must contain sufficient and detailed information to confirm that the goal can be achieved

    -P2 recommends using 3 levels of plans:

    1. Project Plan;

    2. Phase plan (prepared when close to the planned event will occur), exception plan

    3. Group plan (can be prepared at the same time as phase plan)

  3. P2 method

    -P2 planning method: There are some inconsistencies between the two books I read (e-books and paper versions of training institutions). In the design planning link in the figure below, the e-book description is more detailed, and the number, length, For the specific content of the delivery method and other parts, it is recommended to use the e-book as a reference.

    -Product-based planning technology

  4. Duty

--Personal thinking:

In the planning chapter, most of the content introduced by P2 is similar to the PMP knowledge system, including the use of analysis tools and analysis methods, such as product structure decomposition, activity estimation methods (top-down...), and the end of the critical chain , Milestone definitions, etc. There is not much in this area, and there are not too many inconsistent contents found.
